faster project delivery (around)

Standardising agency delivery so projects run around 20% faster
A digital marketing business brought structure to how it ran projects, cutting wasted time without making client communication feel rigid. The results first, then how we did it.
The results at a glance
Less duplicated work
across teams and accounts
A more consistent client experience
alongside the faster delivery, not at its expense
The Challenge
Growth That Was Outpacing Process
The client was a capable, growing digital marketing business, but like a lot of agencies at that stage, its internal processes hadn't scaled at the same pace as its client base. Project management approaches varied depending on who was running the account. Communication style, reporting format and internal handoffs were all inconsistent from one project to the next. None of this was visible to clients directly, but it showed up as duplicated work, inconsistent quality, and time spent solving the same operational problems repeatedly instead of once.
The risk in fixing this kind of problem is overcorrecting - building processes so rigid that they slow teams down or strip the personal touch out of client relationships. The brief wasn't just "make this more efficient." It was "make this more efficient without it feeling like a change to the client at all."
The client approached us with a clear and simple concern: their projects were taking too long to deliver and the same root cause was responsible.
They wanted to identify ways to improve their internal process, remove friction and reduce repetition while keeping client relations strong and friendly. They wanted to increase revenue through standard processes that simplified delivery and reduced repetition, with no effect on the outstanding work delivered to clients.
Services Provided
Process Audit
A full review of how projects were actually being run day-to-day, across different teams and account types, to identify where duplication and inconsistency were happening.
SOP Creation
Standard operating procedures built for each core project type, capturing what good delivery actually looked like rather than an idealised version of it.
Checklist Design
Practical, usable checklists built into the delivery process to catch the small errors and omissions that were previously being caught inconsistently, if at all.
Standardised Client Communications
Templated communication frameworks that kept reporting and updates consistent in quality and format, regardless of who was managing the account.
Our Approach
Document What Works, Not What Should Work in Theory
We started by observing how the best-run projects in the business were actually being delivered, rather than designing a process from a blank page. This mattered because the goal wasn't to introduce an external framework - it was to take the practices already producing the best outcomes internally and make them repeatable across every team and every account.
From there, we built SOPs and checklists that were specific enough to be genuinely useful without becoming so bureaucratic that people worked around them. Each checklist was tied to a real point of previous failure or duplication, not a generic best-practice list.
The standardised communications piece was the part most directly connected to client experience. By templating the structure of client reporting and updates - without templating the substance or tone - every client received a consistently high standard of communication, regardless of which team member they were working with, while account managers retained the flexibility to communicate in a way that suited each relationship.
The Impact
- Projects delivered around 20% faster
- A significant reduction in duplicated work across teams and accounts
- Improved, more consistent customer experience - despite the increase in delivery speed, not at the cost of it
The result challenges a common assumption in service businesses: that speed and consistency come at the expense of client relationships. Done properly, standardising the internal process is what frees account teams up to focus on the relationship, rather than firefighting the same operational issues project after project.
Business is growing faster than your processes?
That gap is costing you time and consistency somewhere - even if it's invisible to your clients. Let's talk about where standardisation could help.
